You have run an AI readiness assessment. The results are back. One candidate scored Band B overall with an A in critical evaluation and a C in ethics. Another scored Band C overall with consistent mid-range performance across all dimensions. A third scored Band D with a surprising A in fluency.

What do these scores actually tell you? And how do you translate them into hiring decisions, onboarding plans, and risk assessments?

This article explains the Aptivum scoring system: what each band represents, how per-dimension profiles matter more than aggregate scores, and how to use the results in practice.

How the banding system works

AI readiness is scored across five dimensions: AI Fluency, Critical Evaluation, Ethics & Privacy, Judgment & Decision-Making, and Human-AI Collaboration. For a detailed explanation of what each dimension measures, see the 5 dimensions of AI readiness.

Each dimension receives a score on a six-band scale from A (highest) to F (lowest). The candidate also receives an overall band that reflects their aggregate performance, but as we will see, the overall band is the least useful number in the report. The dimension-level scores are where the real insight lives.

The banding system is designed to be actionable, not abstract. Each band maps to a specific level of capability, a specific risk profile, and a specific set of development recommendations. The goal is not to rank candidates against each other on a single axis. It is to give you the information you need to match the right person to the right role.

Band A: Expert

A Band A candidate demonstrates advanced capability in a given dimension. They do not just know what to do; they do it consistently, proactively, and with the kind of contextual reasoning that adapts to different situations.

In critical evaluation, Band A means the candidate systematically verifies AI output against primary sources, catches subtle hallucinations that a less skilled evaluator would miss, and adjusts their verification process based on the stakes of the decision. In ethics, it means they identify privacy risks before anyone asks, understand the regulatory obligations that apply to their context, and can reason through ambiguous ethical situations without defaulting to the easiest answer.

Band A does not mean perfect. It means that the candidate has internalized the habits and reasoning patterns that make AI use safe and effective in their professional context. These candidates can be trusted with high-stakes AI-assisted work, and they can also help raise the readiness of the people around them.

Hiring signal: Strong fit for roles with high AI exposure, client-facing AI-assisted output, or regulatory compliance demands. Consider these candidates for AI champion or team lead roles where their judgment can influence team norms.

Band B: Proficient

Band B represents solid, reliable AI readiness. The candidate demonstrates strong capability with occasional gaps, typically in situations that are unfamiliar or unusually high-stakes.

A Band B in judgment means the candidate generally makes sound decisions about when to use AI and when to verify, but may not always calibrate appropriately in novel situations. They handle routine AI-assisted work well and catch most errors, but might miss a subtle hallucination in a domain they are less familiar with. In collaboration, Band B means they communicate about their AI use within teams but may not proactively structure team-level AI workflows.

Band B is the sweet spot for most professional roles. These candidates are ready to use AI productively and safely in the vast majority of work contexts. Their development areas are specific and addressable: a targeted workshop on ethics, exposure to more complex scenarios, or mentoring from a Band A colleague can close the remaining gaps.

Hiring signal: Strong fit for most AI-involving roles. Identify the specific dimension where they score lower and assess whether the role demands strength there. If it does, plan onboarding around that gap.

Band C: Competent

Band C indicates functional AI readiness with meaningful development areas. The candidate understands the basics and can use AI tools for straightforward tasks, but their judgment, ethics, or critical evaluation shows inconsistency.

In critical evaluation, Band C means the candidate checks AI output some of the time: when they remember, when they have time, or when the stakes feel obviously high. They do not have a systematic verification habit. This is precisely the profile that produces the kind of incident where 38% of executives made decisions based on hallucinated AI output (Deloitte, 2024), not because they were unaware that AI can hallucinate, but because verification was not automatic for them.

In ethics, Band C means the candidate knows broad data sensitivity rules but does not consistently apply them in AI contexts. They might recognize that health data is sensitive but not think twice about pasting salary information into a public AI tool.

Hiring signal: Appropriate for roles where AI use is supplementary rather than central, or where organizational guardrails (policies, review processes, oversight) can compensate for individual gaps. Requires structured onboarding and should not be placed in roles where unreviewed AI output goes directly to clients.

Band D: Developing

Band D represents early-stage AI readiness. The candidate has basic awareness but significant gaps across multiple dimensions.

In fluency, Band D means the candidate can use one AI tool for basic tasks (typically ChatGPT for drafting or summarization) but lacks awareness of alternatives, limitations, or more advanced interaction patterns. In judgment, Band D means the candidate tends to accept AI recommendations without adjusting for context. They treat all AI output the same regardless of whether it is an internal brainstorm or a regulatory filing.

Band D is not a disqualifier for every role. Some positions require minimal AI interaction, and a Band D candidate may excel in other competencies that the role demands. However, if the role involves regular AI use, a Band D candidate requires significant development before they can use AI safely, and they should not be placed in positions where they will be making AI-assisted decisions without oversight.

Hiring signal: Acceptable for roles with low AI exposure. For AI-involving roles, hire only if you have a clear development plan and structured oversight in place. The risk is not that they will refuse to use AI; it is that they will use it without the judgment to do so safely.

Band E: Minimal

Band E indicates very limited AI readiness. The candidate may have heard of AI tools but has not developed the habits, knowledge, or reasoning patterns needed to use them in a professional context.

In critical evaluation, Band E means the candidate does not question AI output. In ethics, it means they do not recognize that inputting certain types of data into AI tools creates risk. In collaboration, it means they do not think about how their personal AI use affects team dynamics or output quality.

Hiring signal: Not suitable for roles involving AI without substantial investment in development. If the candidate is strong in other areas the role requires, the AI readiness gap can be addressed, but it is a gap, and it should be named and planned for rather than ignored.

Band F: Unaware

Band F indicates no functional AI readiness. The candidate cannot interact effectively with AI tools, does not understand their capabilities or limitations, and has not developed any of the judgment, ethical reasoning, or collaborative practices that AI readiness requires.

Hiring signal: The candidate needs foundational AI literacy development before they can participate in AI-assisted work. This is increasingly rare for candidates entering professional roles in 2026, but it exists, and the honest response is to address it directly rather than assume it will resolve itself through exposure.

Why profiles matter more than overall bands

The most important insight from a banding report is not the overall score. It is the shape of the profile across all five dimensions.

Consider three candidates, all scoring Band C overall:

Candidate 1: A in fluency, C in critical evaluation, D in ethics, C in judgment, C in collaboration. This candidate is fast with AI tools but does not verify output carefully and has weak ethical reasoning. In a client-facing advisory role, this is a risk profile. In an internal content production role with editorial oversight, it may be acceptable.

Candidate 2: C in fluency, B in critical evaluation, B in ethics, C in judgment, C in collaboration. This candidate is slower with AI tools but catches errors and understands ethical boundaries. For a compliance-heavy role or any position handling sensitive data, this candidate is safer than Candidate 1 despite the same overall band.

Candidate 3: C across all five dimensions. This candidate has no standout strengths or weaknesses. They need broad development but do not present concentrated risk in any area.

Same overall score. Three different hires. Three different onboarding plans. Three different risk profiles. The profile is the insight; the overall band is just a summary.

Using scores in practice

When presenting candidates to clients, translate bands into concrete language. "Band B with an A in critical evaluation" becomes: "This candidate has strong overall AI readiness with particular strength in verifying AI output, which is important for your client-facing roles where reports go directly to stakeholders."

When onboarding new hires, use the dimension-level scores to design their first 90 days. A new hire with a D in ethics does not need a general AI workshop. They need specific training on data handling, privacy boundaries, and your organization's AI use policy.

When reassessing teams, compare scores over time. If a team's average critical evaluation score improved from C to B over six months, your training investment is working. If ethics scores stayed flat despite training, the training is not addressing the real gap, or the organizational systems are not reinforcing the behavior.
